The west-side box that turned ice into a paid plan - and filled it

A CrossFit box with ~400 members in São Paulo's west side, an ex-athlete owner, the right question: "how do I turn recovery into revenue without becoming a spa?". Three barrels, one central chiller, a simple water protocol - and an add-on a third of the members signed.

The brief

The owner had already tried the cheap route: a plastic stock tank with bags of ice. It worked as proof of demand and failed as an operation - ice gone by mid-morning, water changed every night, a messy queue. The brief: "I want this professional, chargeable, and my coach is not becoming an ice waiter".

The design decisions

  • Three barrels, not two: the timetable peaks at 18 athletes/hour; at 3 min per plunge, three tubs zero out the 7 am WOD queue.
  • A central 4 HP with a manifold: one circuit - single maintenance, recovery between classes in minutes.
  • Draining floor + a 30-second shower: house rule before entry (our signage); the water stays clean longer.
  • UV + a weekly strip test: a one-page protocol, laminated on the wall - any coach can run it.
  • A deliberately instagrammable corner: green wall, lighting and the chiller's dial in frame - members' stories became free media.

What changed in 90 days

Recovery became a plan: a monthly add-on in the box's app, included in the annual tier. The result the owner shows in meetings: roughly 1 in 3 active members using it, annual-plan renewals beating the historical average, and the dead 3 pm slot growing its own weekend "sauna + ice" class... which is already asking for phase 2 with an 8-seat cabin.

What were the investment and the return?

Inside the box band of the table (R$ 70-110k without a sauna). With the typical R$ 60-150/month add-on, payback closes in 12-24 months depending on adoption - we hand over the spreadsheet with your numbers, free.

What about maintenance under heavy use?

Scheduled water changes (volume per member drops with the mandatory shower + UV), a 10-minute daily staff clean and our quarterly check in year one - the routine published on the wall.
